Honestly, the issue isn't always the tools or the process, it's often psychological. Managers need to actively model the behavior they want to see, like clearly documenting their own decisions or not expecting instant replies. And setting explicit 'core hours' for sync work helps, even if flexibility is still offered outside those times. It's about building trust and clear expectations.
For async specifically, we implemented a 'Decision Log' in Confluence. Anytime a significant decision is made (even in a call), it's summarized there with context, alternatives considered, and rationale. This way, anyone can catch up without digging through Slack threads, and new hires get a clear history. It's been a game-changer for reducing misunderstandings on our dev team.
